Commercial Heating Installation Without Closing the Building
Replacing equipment in an empty shell is a procurement exercise. Replacing it in a building with tenants, a lease that promises conditioned space and a dock that shuts at four is a logistics exercise that happens to involve refrigeration. The equipment decision is usually the easy part.
The hard parts are the ones that show up on a survey: whether the old curb will take the new unit or needs an adapter, whether the roof can be reached from a street a crane can legally sit on, which floors can lose conditioning on which day, how long a piece of air handler section can be and still make the turn out of the freight elevator, and who else is on site that week. We plan those first and pick equipment second.
That is also why we sell the work in phases. A twelve-unit roof does not get replaced in one weekend; it gets replaced three units at a time over three seasons, worst-condition first, with the distribution work that each phase needs done alongside it. Ownership gets a predictable capital line and tenants get a series of quiet weekends instead of one loud quarter.

What the Survey Decides
Replacement Work We Take On
From one failed unit over a tenant suite to a whole plant on a multi-year capital plan.
Rooftop Unit Changeouts
Old unit off, curb adapter set, new unit landed, gas, power, condensate and controls reconnected, roof made watertight by the roofer before anyone leaves. Typically a weekend pick, with the zone conditioned again before the building reopens.
Heating Plant Replacement
Gas-fired sections, unit heaters, make-up air and commercial boiler replacement, including the venting and combustion air work that older mechanical rooms almost always need bringing up to current requirements.
VRF and Variable Refrigerant Flow
A VRF system suits buildings where running new duct is the expensive part โ floor-by-floor tenant space, converted industrial, landmarked shells. Small refrigerant lines, simultaneous heating and cooling between zones, and phasing that follows the leases.
Chiller and Tower Projects
Machines that will not fit through the door they came in through. Knock-down and field-assembled units, rigging plans, temporary cooling where the lease will not tolerate an outage, pumps and piping to match.
Distribution and Fit-Out
New equipment on old duct is how good projects disappoint. Trunk resizing, transitions, VAV boxes, diffusers and returns, cut and formed in-house so a field change is a shop ticket and not a delay.
Permits, Filings and Close-Out
Mechanical permits, gas and electrical coordination, inspection scheduling and the sign-offs a lender or a new tenant will eventually ask to see. We would rather chase the paperwork than hand you an open permit.

Phasing That Fits Leases

Installation & Replacement FAQs
Can equipment be replaced without shutting the building?
Almost always. A single packaged unit serving one zone comes out on a Saturday and the zone is conditioned again before Monday. Larger scopes get phased so only part of the building is affected at a time, and where a space genuinely cannot lose conditioning โ a data closet, a lab, a restaurant kitchen mid-service โ we price temporary equipment into the phase rather than pretending nobody will notice.
What drives the cost of a commercial changeout?
Access first: whether a crane can reach the roof from a legal setup, whether the street needs occupancy approval, whether the load has to break down for a freight elevator. Then the curb, since a footprint mismatch means an adapter and sometimes structural review. Then the distribution, because new equipment on undersized duct will not deliver what the submittal promised. Then efficiency tier, controls scope and how much of the work has to happen outside business hours. The equipment itself is rarely the variable that moves a proposal most.
What is a VRF system and when does it make sense here?
Variable refrigerant flow runs small refrigerant lines from an outdoor unit to many indoor units, each controlled separately, with heat recovery models moving heat from a zone that is too warm to one that is too cold. It earns its place where duct is expensive or impossible โ a converted loft, a landmarked facade, a floor-by-floor tenant fit-out, a building with no shaft space left. It also phases beautifully, since a VRF system can be extended as leases turn over. ICS is a Mitsubishi Electric Diamond contractor and installs this equipment regularly.
Do you handle the crane, the rigging and the street permits?
Yes, as part of the scope. That covers the pick plan, the rigger, the insurance the property requires from everyone on the lift, sidewalk and lane closures where the setup needs them, and the timing so the pick does not land in the middle of a tenant move-in. In Manhattan and dense Hudson County blocks this is often the longest lead item on the whole job, which is why it gets planned before equipment is ordered.
Will the new unit fit the existing curb?
Rarely exactly. Footprints, supply and return openings and gas and electrical entries all move between generations, so most changeouts get a fabricated curb adapter that matches the old opening to the new unit and keeps the duct connections straight. We make ours in-house from the field-measured curb. A poorly made adapter is a leak path and a static pressure penalty for the life of the equipment.
How do you coordinate with our other trades?
Electrical disconnects and feeders, roofing flashing and patching, fire alarm shutdown and smoke detector duct devices, sprinkler in the ceiling we are working above, and the general contractor’s own schedule if there is one. We attend the coordination meetings and put our own dates in writing. Where we hold the duct and controls as well as the mechanical, there is simply less coordination to get wrong.
Will our existing ductwork work with new equipment?
We measure it before answering. Static pressure readings on the existing system tell us what the duct can actually pass, which is often well below what the new unit expects. Sometimes the fix is a trunk resize and better transitions at the unit; sometimes it is opening up returns that were undersized when the building was built. Either way it is part of the proposal rather than a change order discovered on start-up day.
What does commissioning include, and do we get documentation?
Start-up to the manufacturer’s procedure, airflow measured and adjusted at the unit and the terminals, refrigerant charge verified by superheat and subcooling against design, gas input and combustion checked on heating equipment, and every control sequence exercised โ occupied, unoccupied, morning warm-up, economizer changeover โ rather than assumed. You receive the readings, the as-built adjustments and the inspection sign-offs as one package.
